Chapter 01

Compliance work at UK accounting firms still runs on manual labour: a compliance officer reads an HMRC notice, cross-references it against current legislation, and drafts a reply from scratch — a process that can eat hours per case and doesn't scale as a firm's client book grows. Client records arrive scattered across email, WhatsApp, and client portals, deadlines live in spreadsheets that track dates but not actual readiness, and VAT reconciliation under Making Tax Digital has to happen under deadline pressure with no single source of truth. This platform was built to remove that bottleneck without removing the accountant's judgment from the loop.

The Challenge

Accounting firms evaluating AI tools kept running into the same wall: generic AI writing assistants can produce fluent text, but they can't be trusted with HMRC correspondence because they don't cite the actual legislation behind a claim. A wrong or unsupported citation in a compliance response isn't a minor error — it's a liability risk for the firm and its clients. Beyond the AI core, the firm's back office was fragmented across separate tools for deadline tracking, client document collection, and management accounts preparation, with no single system tying them together under one client relationship — and every firm we spoke to was clear that whatever we built could never submit anything to HMRC without a human sign-off first.

Why This Team

Legal-tech and fintech AI products live or die on domain trust, not on how polished the chat interface looks. We were brought in because we don't treat "AI development" as bolting a chatbot onto a form — we engineer the retrieval and citation layer first, then build the product around it. That meant:

  • Grounding every AI-generated response in actual UK legislative text rather than the model's unverified recall, with the accountant always reviewing and approving before anything goes out
  • Designing the compliance calendar and document workflows around how accounting firms actually work with clients, not a generic SaaS template
  • Integrating directly with the systems firms already depend on — Xero, QuickBooks, the HMRC Making Tax Digital API, and Companies House — instead of asking them to re-key data
  • Supporting practices ranging from small bookkeeping shops to firms managing hundreds of clients across multiple offices, on one connected system rather than a patchwork of point tools

Our Approach

We started with the highest-risk, highest-value workflow — HMRC notice replies — and worked backward from what a compliance officer needed to trust the output before it reached a client. That meant building a legislation-citation engine before touching the surrounding product, then validating citation accuracy against real notice types before expanding scope. The non-negotiable design constraint throughout: AI prepares, accountants decide. Nothing submits to HMRC automatically.

From there we layered in the rest of the back office as connected modules rather than bolted-on features: a compliance calendar that tracks statutory deadlines and ownership per client and surfaces what's blocking completion, secure document collection portals so client onboarding doesn't happen over email attachments and WhatsApp threads, VAT MTD reconciliation that flags discrepancies and keeps an evidence trail ahead of deadlines, and automated management accounts generation with AI-drafted commentary and variance explanations for the accountant to review.

The Solution We Built

The platform runs on Next.js and Node.js with MongoDB as the data layer, chosen for the flexible document structures that compliance case data and client records naturally take. It ships as five connected modules plus an optional add-on:

  • HMRC Enquiry & Notice Reply AI — converts incoming letters into structured workflows, drafting responses that cite the exact UK legislation relevant to each case for the accountant to review and send
  • VAT MTD Reconciliation — flags discrepancies against Making Tax Digital data and maintains an evidence trail ahead of filing deadlines
  • Compliance Deadline Tracking — shows what's due, who owns it, and what's blocking completion, replacing the spreadsheet that only tracked dates
  • Automated Document Collection — a secure portal for client onboarding, replacing ad hoc email and WhatsApp threads
  • Management Accounts AI — generates commentary and variance explanations from synced financial data, built to FRS 102 standards, for the accountant to finalize
  • White-Label Client Chatbot (optional add-on) — firms can put their own branding on the client-facing AI layer

Integrations with Xero, QuickBooks, the HMRC Making Tax Digital API, Companies House, and WhatsApp Business mean financial and compliance data flows into the platform without manual re-entry, keeping every module accurate against the firm's actual books and statutory obligations.

Citing legislation correctly isn't a nice-to-have for a legal-tech AI product — it's the entire value proposition. Get that wrong once and the tool is dead on arrival with the people who need to trust it.

Chapter 06

The Outcome

This platform is a live, production system — not a demo — used by UK accounting and bookkeeping firms ranging from small practices to firms managing hundreds of clients across multiple offices. What used to be an hours-long research-and-drafting task is now a review-and-send action, and the deadline tracking, document collection, VAT reconciliation, and management accounts modules mean a firm can run a client relationship end-to-end inside one system instead of stitching together spreadsheets, email, WhatsApp, and a separate accounting tool. The firm-wide subscription model — priced by client volume and staff count rather than per-user fees — was built to scale cleanly from a handful of clients up to enterprise, multi-office practices.

For any firm operating in a compliance-heavy, regulation-bound domain, this is the shape a trustworthy AI product needs to take: the AI does the heavy lifting, but every output is traceable back to a verifiable source and a human always signs off before it reaches HMRC.
